it took me a long time to get it to work, too. one thing i did was delete each message that didn't work after each unsuccessful try. it made me feel better, anyway. you can delete your own posts by clicking on the icon that looks like a message ripped in half (it's above the message next to the quote and the edit, right next to the date and time).
what worked for me eventually was to post the picture at Photobucket (free account) and then use photobucket to convert it to an avatar, then copy the Direct Link field info into my user profile in the avatar field. hope this helps.
